He Wanted More Advertising. We Found a $51,500 LEAK Instead
He Wanted More Advertising. We Found $51,500.
A business owner came to me a few weeks ago with a clear request.
"I need more advertising. Help me figure it out."
He's been in business for over 20 years. He's not new to the game.
In his mind, the math was simple. More advertising equals more customers. More customers equals more revenue.
So I asked him the question I ask everybody.
Is that really the problem we're solving?
He said yes.
So we started digging.
What We Looked At
We went through his pricing. His products. His current customers. His technology. What it actually costs him to deliver his service.
And we went through his vendor agreements.
That last one is where owners stop looking. The agreements renew, the invoices get paid, and nobody asks whether the business still needs what it's paying for, or whether the price made sense three years ago, let alone now.
Two hours in, we had our answer.
$51,500, Already in the Business
We found $51,500 in savings sitting inside his business.
Well, technically it was flying out the window.
He didn't need more customers to make that money. He was already making it. He just wasn't keeping it.
This isn't the first time I've found this in a business. It's not rare. It's one of the most common problems I see, hiding behind the most common request I hear.
"I need more customers."
Sometimes that's true. A lot of the time, it's the loudest problem, not the real one.
In the Front Door, Out the Window
Think about how this works.
He was ready to spend money bringing more customers in the front door, while $51,500 flew out the window beside him.
More customers would have meant more revenue, sure. And more cost, more work, and the same leak, still leaking.
Fixing the leak pays him every single month, without one new customer, one new ad, or one extra hour of work.
He thought he needed to bring in more customers and more money. That was the problem he thought he needed to solve.
What we really needed to do was close the window on the money that was already flying out.
Those are two completely different problems. And they have two completely different fixes.
Where Money Hides
If you've never done this dig in your own business, here's where I'd start looking.
Pricing that hasn't moved in years, while your costs and your experience have.
Vendor agreements on autopilot, renewing at prices nobody questioned.
Technology you're paying for twice, or paying for and not using.
Delivery costs nobody has added up lately, job by job.
None of this needs new customers. It needs two hours and honest numbers.
One Problem. One Fix. Then the Next.
You don't have to find $51,500. You have to find your number. Every business I've ever opened up has one, and it's almost never where the owner was about to spend money fixing things.
Find the leak first. Fix that one thing. Then turn the wheel and fix the next one.
So before you spend another dollar on advertising, sit with the question he skipped.
